The Problem

Sunday Club runs a subscription card game brand with a growing customer base — but their operational foundation hadn’t kept up. The Shopify backend was unstructured, app conflicts were creating friction, and fulfillment through ShipStation wasn’t connected or validated. Orders were moving through the system with no clean process, no documentation, and no reliable hand-off between platforms.

The Approach

LCL3 audited the full backend, rationalized the tech stack, and built a clean, documented operational layer between Shopify and ShipStation.

• Secured collaborator access and documented the full Shopify environment
• Conducted product structure review — SKU validation, variant logic, inventory tracking
• Audited installed apps — identified redundancies, conflicts, and performance risks
• Standardized SKU naming, cleaned up unused apps, validated shipping zones and rate logic
• Created ShipStation account, connected Shopify, and validated full order sync
• Configured carriers, shipping presets, and automation rules in ShipStation
• Built subscription release automation using Mechanic — order holds, scheduled releases, cancellation protection
• Ran full end-to-end QA — order sync, label creation, tracking pushback to Shopify
• Drafted fulfillment SOPs and conducted live team training
