Short answer: we are running two Shopify builds where AI agents do the catalogue work, the SEO, the storefront QA and the operating documentation, and humans own the commercial decisions. Both are live projects, not case studies written after the fact, so here is the honest state of each.

HVACsale.com: an HVAC equipment store built to run itself

HVACsale.com is a Shopify build for a distributor moving into direct ecommerce. It is the closest thing we have to a near-autonomous operation, and the interesting part is which jobs the agents took.

What a human still owns: pricing, supplier relationships, and the commercial call on which SKUs to lead with. An agent will happily publish a price. It will not tell you the market has that same model listed 60% cheaper. Ours flagged exactly that before a dollar of ad spend, which is the point of putting analysis in front of launch.

Bar G Hat Shop: a western hat brand with 500 SKUs of complexity

Bar G Hat Shop is a western hat retailer with the kind of catalogue that punishes shortcuts: multiple premium brands, minimum advertised price rules that carry real consequences, size and colour variants, and custom-made product that cannot be treated like stock.

What is the real lesson from both builds?

Agents are exceptional at the work that is large, checkable and boring: catalogue data, metadata, template consistency, accessibility, documentation, QA. They are dangerous when pointed at work that requires commercial judgement without a human gate.

So we build the gate first. Every agent has a scope, an acceptance test and a rollback. Anything touching money, contracts or a customer-facing promise stops for a human.

Frequently asked questions

Can AI agents build a Shopify store end to end?

They can build and maintain the store, catalogue, metadata and documentation. Pricing, supplier terms and brand decisions need an operator.

Is this cheaper than a traditional agency build?

It is faster, and speed is usually where the money is. The bigger difference is that the store stays maintained instead of decaying after handoff.

Do you only do this for ecommerce?

No. The same agent patterns run for service businesses and distributors. Ecommerce simply has the most obvious surface area.
